What an AI project really costs

Same brief, three quotes, a factor of three between them. Usually none of them is dishonest. They just do not contain the same things. Here is what moves the price, and where every cost sits with us.

Cost of an AI project
The cost of an AI project is the sum of data preparation, connection to existing systems, accuracy testing and handover into operation. Model usage is only a small part of it, and the number of features decides almost nothing.
01 Starting point

Between the quotes lies a range, not a price.

Hand the same brief to three vendors and three amounts come back, two or three times apart. The cheap one is rarely a bargain, the expensive one rarely a rip-off.

The cheap quote is almost always missing something: the connection to your ERP, the handling of exception data, the handover manual, maintenance. You will need all of it later, and then it sits on an extra invoice.

That does not make the expensive quote right. The numbers only become comparable once all three list the same items side by side. How to get there is in section 06. What moves the amounts in the first place is right below.

At our first client the effort per event dropped from 23 hours to 84 minutes. The project sat at the lower end of our price range because it had exactly one process and one data source. Small projects are no compromise when the scope is right.

Five things move the price. The number of features is not one of them.

What actually eats hours is rarely visible in the brief. It shows in the data and in the systems around it.

State of the data

Clean documents in one format, or mixed stock with paper, old versions and three templates for the same document? This is the biggest lever. A quote can change without a single requirement changing, just because we have seen the data.

Number of connections

ERP, document store, groupware, CRM. One interface or five is a different project. Authentication, permissions and rate limits have to be seen, otherwise the estimate is a guess. Most miscalculations live here.

Required accuracy

Some workflows are fine at 90 percent, others are only usable from 99 percent. For the second kind the testing effort grows by an order of magnitude. How much is needed is a business decision, not a technical one.

Who runs the system

After handover somebody touches it. If you run it yourselves, you need a manual and training. If we run it, a maintenance fee comes on top. Which is cheaper depends on usage and on your IT.

What barely moves the price

The number of screens and the number of features. Both are mostly rearranging things that already exist. Comparing quotes by feature list compares the wrong thing.

Not in the development price: server costs, usage based fees of external services, working time on your side. All three appear in the quote as separate lines.

04 Precision

A quote gets sharper in four stages

Anyone who names a firm figure in the first call has either seen your data already or is guessing. With us the path looks like this.

You can step off after any stage. Some people do after the second, with a number in hand and no invoice.

Stage 1

Rough estimate

In the first call, free of charge. The range is wide, roughly a factor of three between low and high. You still see whether the order of magnitude fits.

Stage 2

Assessment

After we have seen real data and the documentation of the interfaces. The range narrows to about a factor of two.

Stage 3

Fixed price

About two weeks after the requirements are settled. The amount is fixed. If we need longer, that is our problem, not yours.

Stage 4

Changes

If a requirement changes along the way, you get a quote for the difference. You decide whether the change goes in.

05 Terms

How we set the price

Fixed price
No hourly rate. If it takes longer than planned, the amount stays as written in the quote.
Three stages
You can order in three stages. After each one you can stop, and the results up to that point are yours.
Source code
Yours after handover. Where you commission changes later is your business. We build with mainstream technology so that this works.
Not included
Server costs, usage based fees of external services and your own working time. The quote lists them separately.
Maintenance
A separate contract, the amount already in the first quote. Cancellable as soon as your team can run the system alone.
First call
Free, 30 to 60 minutes. You get a rough estimate and an honest answer on whether the build is worth it at all.
06 Checklist

Five questions for every vendor, us included

Ask all of them the same way and the quotes become comparable. Whoever dodges one of these questions usually has a later invoice hidden there.

What is included and what is not? Connections, exceptions, manual, training, maintenance, each as its own line.

What happens when requirements change? A quote for the difference, or billing by the hour?

Do we own the source code? If not, you cannot hire anyone else later.

Can you give a rough estimate before you have seen any documents?+
Yes, in the first call. Our projects so far start at 5,000 EUR and reach six figures for the larger ones. After 30 minutes we can tell you where your brief sits in that range. Between the low and the high end there is still roughly a factor of three. Once we have seen your data and the interfaces, that narrows to a factor of two.
Fixed price or billing by the hour?+
Fixed price. Once the requirements are settled we fix the amount, and it stays fixed even when the work takes longer than we planned. With hourly rates we would have no reason to finish fast. If requirements change along the way, you get a quote for the difference only and decide whether you want the change. Quietly carrying on and billing at the end is not something we do.
What has to be in a quote so I can compare it?+
Five things, each as its own line: the connection to your existing systems, handling of exception data, the handover manual, training, and maintenance. Plus the rule for changes, whether the source code belongs to you, and the monthly running costs. A line that is missing is not free. It arrives later.
Which costs come on top in operation?+
Three items: servers or hosting, model usage per request, and support. All three appear in our first quote as separate lines, and none of them hides inside the development price. Support is a separate contract. As soon as your team can run the system alone, you may cancel it. We do not build a cheap project that pays for itself through maintenance.
How much does a chatbot for a company cost?+
There is no market price, because the same order looks completely different twice. An assistant for 30 requests a month from one knowledge source is a different project from one handling 3,000 requests from five systems with approvals. With us a narrowly scoped prototype starts at 5,000 EUR. Compare what is included before you compare the amount.
Is there public funding for AI projects?+
It depends on the programme. Some schemes exclude orders placed with companies abroad, others are tied to consulting services. Please check with the funding body whether your project fits. The technical description an application needs, we deliver in the form the body asks for.
Freelancer, consultancy or agency: where is the price difference?+
A freelancer is cheapest per hour, but the project hangs on one person, including during holidays and the next job. A large consultancy puts a study before the build, and the study alone is often five figures. We sit in between: a fixed price after two weeks of concept work, a team rather than one person, and the source code is yours at the end. Which route fits depends on how settled your requirements already are.
